From a marketing leader's perspective, it's tempting to talk about "AI search" as if it's one thing: a single platform to use, or an individual channel that needs a strategy.
Unfortunately, it isn't. And we have the data to explain why.
In our latest AI Citations report, Yext Research analyzed 17.2 million AI citations across four major models (Claude, Gemini, Perplexity, OpenAI) in Q4 2025, and the conclusion was clear: different AI models cite fundamentally different source types — and they do it consistently.
In other words, if you optimize for "AI" as a single channel, you're optimizing for an average that doesn't exist. For example: a retail brand might appear strong across AI platforms at a high level, but under the surface, it could be highly visible in Gemini while barely cited in Claude. Aggregated together, that looks stable. In reality, the exposure is uneven — and fragile.
If you want your brand to be visible wherever your customers turn for AI or traditional search… then the era of treating "AI" as one line item is over.
Why aggregate reporting is dangerous
Let's say your dashboard shows steady AI visibility month over month. That sounds reassuring, right?
But what if Gemini citations are climbing while Claude citations are falling? Or if you dominate in OpenAI answers nationally but disappear at the local level?
Model-specific citation patterns create uneven exposure. And without segmentation, leadership sees stability where volatility exists. This matters because AI models don't just summarize the web. They retrieve, weigh, and cite sources differently. That means customer discovery — and competitive exposure — varies by model.
An aggregate "AI visibility" metric can mask model-level and location-level weakness. And in industries with hundreds or thousands of locations, that volatility compounds.
What the models actually do differently
The good news? The divergence between what AI models summarize and cite is measurable. Here's what we found:
Gemini skews heavily toward Full Control sources — brand-owned websites and structured listings.
Claude relies on user-generated content at 2–4x the rate of competitors, significantly increasing Limited Control citations.
OpenAI shows industry-specific spikes. In Hospitality, for example, 38.08% of citations fall into Full Control.
Perplexity demonstrates relative stability across sectors, with fewer dramatic swings in source mix.
In practical terms, this means that the investments you make aren't interchangeable. If Claude over-indexes on reviews and forums, reputation and third-party credibility matter more there. If Gemini leans into first-party sources, your owned content and structured data carry more weight.
Put simply: "AI optimization" shouldn't be one playbook. It's model-dependent.
Industry variation matters
What happens to this fragmentation when you look at it through a vertical lens?
It (mostly) deepens.
In Healthcare, models show rare convergence, with roughly a six-point spread across source types. That suggests more predictable citation behavior.
But contrast that with Food & Beverage, where divergence is stark. Claude pulls 24.35% of citations from Limited Control sources, while Gemini sits at just 2.57% in that same category.
Or look at Banking & Lending, where directories dominate. 58.52% of citations fall into "Some Control" — third-party listings that brands influence but don't fully own.
These patterns aren't random. They reflect model architecture and retrieval logic — and they directly impact where brands should focus.
What CMOs should do differently now
Here are concrete steps you and your teams can take today to adapt to the reality of how different models understand and cite your brand's information.
1. Stop treating AI as one line item. AI visibility is not binary. You're not simply "optimized" or "not optimized" for "AI search."
Instead, measurement should break out exposure by model and by location. Start demanding that reporting reflect how customers actually encounter your brand.
2. Align budget to model AND location behavior. Model differences are only half the story. Visibility also varies by location…sometimes dramatically. One model may over-index on reviews, while another prioritizes first-party content. And those preferences can shift market by market.
Listings, owned content, and reputation are not interchangeable investments. And all of them are important. Treat them as differentiated levers within a holistic brand visibility strategy.

4. Shift from ranking to citation share. Traditional SEO tracked position, but AI visibility is about citation frequency and source mix.

5. Accept fragmentation as the new normal. Fragmentation across models isn't a phase; it's the new reality. "AI strategy" now means "AI ecosystem strategy" — one that accounts for model behavior, industry nuance, and local performance.
The brands that adapt won't chase averages. They'll understand where they're cited, why they're cited, and how to influence that mix. Because clarity beats assumptions every time.
